Running a Shopify Store With No Support Team? What to Automate First With an AI Agent

The short answer. If you are the support team, start with the questions that have a factual answer your store already holds: where an order is, how long shipping takes, what your returns window is, and what a product is made of. Add routine changes, such as starting a return or changing an order, once the first stage is stable and you have set limits. Keep refunds outside policy, damaged goods, upset customers and anything touching health or safety for yourself. Then read the conversations for the first few weeks and fix what you find.
Disclosure: Rep AI publishes this guide and sells an AI agent for Shopify, so it appears in the two customer examples and in the sections on products and trial. The customer results come from Rep AI's own published case studies, not from the stores or from an independent source. The method applies to any agent.
This guide describes a method. It does not promise a result, because results depend on your store, your questions and how clear your policies are. The two customer examples are one store's account each, as Rep AI reported it in its case study, not a forecast for yours.
The problem when you are the support team
Support lands in the gaps between everything else you do. A question arrives while you are packing, or at night, or during a launch. It waits. Some shoppers send a second message, some buy elsewhere, and some write a review about the silence.
Two kinds of question do the damage. Pre-purchase questions ("does this fit?", "will it arrive by Friday?") cost you a sale when they go unanswered, and the shopper who leaves does not open a ticket, so you do not see them. Post-purchase questions ("where is my order?") cost you time, and the same ones can repeat.
An AI agent can take the repeat questions off your plate. The risk is automating the wrong ones. This guide gives you an order.
Before you install anything: write one page of policies
An agent answers from what it reads. If your policies live in your head, it will guess. Write one page, in plain words, covering:
- Shipping. Handling time, carriers, transit times by region, cutoff for shipping, and what you do when a package is late.
- Returns and exchanges. The window, the condition you accept, who pays for return shipping, and how and when refunds are issued.
- Cancellations and changes. Until when an order can be changed, and what happens after that point.
- Products. Size guidance, materials, care and compatibility. Pull these from your product pages so the two match.
Then check that your product pages, FAQ and policy pages do not contradict each other. If your returns page and your FAQ give different windows, the agent can give either. Fix the contradiction first.
What to automate first, in order
Think in stages. Do not move to the next one until you have read the conversations from the one before.
Stage 1: Facts the agent can look up
Start here: order status, shipping times and costs, and your returns policy. The answer is a fact in your order data or your written policy, so a wrong answer is easy to spot. Order status is one place to start, and the wider method is covered in AI Customer Service for Shopify Stores: The Complete Guide to What to Automate and What to Hand Off.
An illustration of the shape of a good exchange (invented for method only; this is not a customer conversation, and the order details are made up):
Shopper: Where is my order?
Agent: Can you give me your order number and the email you used at checkout?
Shopper: It's 1042, and the email is alex@example.com.
Agent: Thanks. That email matches the order. It has shipped and the tracking shows it in transit. Here is the tracking link. If it has not moved in a few days, tell me and I will pass it to the store owner.
Notice the identity check before any detail is shared, the answer taken from data, and a clear route to you if the data shows a problem.
Stage 2: Product questions before purchase
Next, the questions that cost you sales: size, materials, compatibility, what is in the box. The agent should answer from your catalog and nothing else. If the catalog does not say, it should say it is not sure and pass the question to you.
If you sell anything where a wrong answer could affect health or safety, such as supplements, skincare, pet products or children's items, set a firm rule: questions about medical conditions, allergies, reactions or safe use go to you. The agent should not give advice there.
Stage 3: Routine changes, with limits
Once the first two stages are stable, let the agent act: start a return or exchange, cancel or change an order before it ships, or edit a subscription. Each of these changes something, so set the rules before you switch it on:
- The agent confirms who is asking, for example by matching the order number and email.
- You set the limit of what it may do alone. Anything outside your policy goes to you.
- It states what it is about to do and asks the shopper to confirm.
- You can see afterwards what it did, to which order.
Add one action at a time.
Stage 4: Starting the conversation yourself
The stages above are reactive: the shopper asks, the agent answers. A sales agent can also start the conversation when a shopper hesitates, for example on a product page. That is a separate decision and worth making once support is stable. Rep AI's Sales Agent does this, starting conversations from what the shopper is doing on the page, and its Concierge plan combines sales and support.
What to keep for yourself
Some conversations should reach you, however good the agent is:
- Refunds, credits or exceptions outside your policy.
- Damaged, wrong or missing items. The agent can collect the details and photos first.
- A shopper who is upset, or who asks twice for a person.
- Health, safety, legal or privacy questions.
- Wholesale, press or partnership inquiries.
- Anything the agent cannot verify or does not know.
Decide before launch where these land. With no team, that is probably your email or a shared inbox, or a helpdesk if you already use one. Rep AI escalates to your team with the conversation attached, including to Gorgias, Zendesk, Kustomer, Freshdesk and Richpanel. If you do not use a helpdesk, check how any agent you try delivers escalations to you.
Tell shoppers what to expect. A sentence such as "a person will reply by email within one business day" is only worth writing if you can keep it. Choose a window you can meet.
Two stores in Rep AI's case studies
Rep AI has published case studies on two stores whose support was stretched, one by weekends and one by a small team. Each is one store's account as Rep AI reported it. Neither is a figure to expect on yours, and neither replaces the policy page and the review routine in this guide.
Cabana Life: questions that arrive on weekends
Cabana Life sells apparel on Shopify. Rep AI's case study on Cabana Life, dated September 25, 2026, says that before Rep AI, questions became tickets and tickets that arrived on a weekend waited until Monday. The store launched Rep AI in March 2026 and named its AI concierge Jess. Jennifer Kovac, Director of Ecommerce, explains why that mattered: "The majority of our sales and revenue happen over the weekend. So when a customer had a question, there was a good chance we’d miss the sale because we wouldn’t be able to respond until Monday. As a customer, I wouldn’t wait around on a website for an answer - I’d move on. We needed a way to respond instantly."
Rep AI's case study on Cabana Life reports that 89.68% of conversations were resolved by AI with no human needed. The page gives no calendar dates for its reporting period.
Kinn Studio: a small team and a brand voice to protect
Kinn Studio sells luxury jewelry on Shopify. Rep AI's case study on Kinn Studio lists, among its challenges, a small team struggling to provide immediate, high-touch support and the need for a solution that keeps a luxury brand's warmth and personalization. Kinn uses Rep AI as an AI-powered concierge trained in its brand voice.
Rep AI's case study on Kinn Studio reports that 97% of customer questions were answered fully by AI. The page does not state the period that figure covers. Brooke Dobbins, Senior Customer Experience Manager at Kinn Studio, says: "Rep AI has been an amazing assistant in helping me resolve inquiries more efficiently, respond to customers promptly, and close the loop effectively."
Is Shopify Inbox enough, or do you need an AI agent?
Check what Shopify Inbox currently offers in its App Store listing, because features change. Then set that against the jobs you need covered. The question is not which tool is better; it is whether the jobs below are covered.
| Your situation | What an AI agent can add |
|---|---|
| A few conversations a day and you can reply quickly | Optional |
| Shoppers write when you are asleep, packing or on a launch | Can answer from your data and policies |
| The same questions repeat | Answers once you have written the policy |
| A question needs your judgment | Passes it to you with the conversation attached |
| You want to start conversations when a shopper hesitates | A sales agent can do this |
If your volume is low and you can reply quickly, you may not need an agent yet. Add one when waiting is costing you sales or time.
What to check before you pick any agent
You are choosing a tool you will not watch all day, so check the basics. For the wider picture, see What Is an AI Shopping Assistant? The Complete Guide for Shopify Brands.
- What it reads. Your catalog, your policies, your orders. Ask what happens when two sources disagree.
- What it can do. A written list of actions, and limits you can set.
- How it hands off. Where escalations land and what travels with them.
- How you test it. A simulator, a test mode or a trial, so you can try real questions first. Rep AI has a simulator at /simulator.
- How it is priced. Units differ: seats, tickets, conversations, resolutions or traffic. The article AI Chatbot Pricing Models Explained: Per Session, Per Conversation, Per Resolution and Per Seat sets them out. Rep AI's core plans are priced by monthly website sessions, and its beta add-ons (helpdesk, email, social and WhatsApp AI) carry separate pricing. How Rep AI Pricing Works explains the sessions model.
- Beta labels. Check whether the part you need is generally available or in beta.
Your first few weeks: a review routine
Set aside a short, fixed time each day for the first weeks, then weekly. Read the conversations. For each one ask:
- Was the answer right?
- Did a conversation that needed you reach you?
- Which question did a page of yours fail to answer? Fix the page.
- Did the shopper have to ask twice?
Keep a list of questions the agent could not answer and write the answer into your policies. The agent improves with the material you give it, and so do your pages.
Try it on your own store
Rep AI's Support Agent lists order status, returns and exchanges, cancel and modify requests and subscription edits among its capabilities on hellorep.ai/pricing. You can try conversations in the Rep AI simulator at /simulator, or start the 14-day free trial. Read your own store's conversations before you decide.
FAQ
What is the first AI agent I should install on my Shopify store? It depends on your first problem. If shoppers leave without asking, start with a sales agent. If your time goes on repeat questions, start with a support agent. If both, look at a product that covers both, and check which parts are in beta. Whichever you pick, test it on your own questions before you commit.
Is Shopify Inbox enough, or do I need an AI agent? If you have few conversations and can reply quickly, you may not need an agent yet. An AI agent can help when conversations arrive while you cannot answer, or when the same questions repeat. Check what Shopify Inbox currently includes in its App Store listing.
What should an AI agent automate first on a small store? Questions with factual answers in your data or policy: order status, shipping, returns policy and product details. Add actions such as returns, cancellations and changes after that, with limits and confirmation.
Can an AI agent replace a support hire? It can take routine questions, which may reduce what a person needs to handle. Whether it replaces a hire depends on your volume and on how many of your conversations need judgment. This guide does not quote a typical saving.
What happens when the agent cannot answer? It should say so and pass the conversation to you. Rep AI escalates to your team with the conversation attached. Decide where that lands before you launch.
